This dark blue Giulia arrived with the kind of damage that looks minor from ten feet away and stops being minor the moment you price the parts: the outer headlamp lens cracked through at the corner, the bumper pushed out of line, the fender edge scuffed. One parking-lot-speed impact. On a car from twenty years ago that is a headlight, a bumper cover and an afternoon. On a modern Alfa Romeo, the headlamp alone can be the largest line on the estimate — which is exactly why the first question worth asking is whether it has to be replaced at all.
On this one, it did not. The crack was in the outer lens — the clear cover, not the optics behind it — so that is what we replaced. New lens, resealed housing, aim reset, original headlamp still in the car. It went back out looking like nothing had happened, for a fraction of what a new assembly would have cost.

Why replacing one of these hurts so much
Depending on year and trim, a Giulia or Stelvio left the factory with bi-xenon or full-LED headlamps. What is bolted behind that lens is a sealed optical assembly: projector optics, LED boards or a xenon burner with its igniter, a ballast or driver module, the daytime-running-light signature, a leveling motor, and on adaptive units a control module that steers the beam as you turn.
Almost none of that is sold separately. The manufacturer sells you the whole housing, sealed at the factory, and the price reflects it — an OE assembly for these cars generally lands in four figures before anyone picks up a wrench. That single fact is why a competent shop looks hard for a repair before it quotes you a replacement.
What actually goes wrong with these headlights
- Impact damage — a cracked lens or, very often, snapped mounting tabs. The car in these photos had the lens cracked and the surrounding panels knocked out of line.
- Moisture and condensation — headlamps are vented, so light misting that clears as the lamp warms is normal. Water pooling in the bottom, or fog that never leaves, means a failed seal or a crack you cannot see.
- LED or xenon failure — a dead section of the DRL strip, a xenon burner gone pink or flickering, a failed ballast or LED driver. Some of these are individually replaceable, many are not.
- Leveling-motor and adaptive faults — the lamp aims itself low, high, or hunts up and down. Frequently the motor or a ride-height sensor rather than the lamp itself.
- Hazing and yellowing — the factory UV coating on the polycarbonate lens breaks down with age and sun. Output can drop dramatically while the lamp still “works”.
- Wiring and connector damage — corroded or melted connectors behind the lamp, a common find once water has been getting in for a while.
What can be repaired — and what genuinely can’t
The line falls in a fairly consistent place, and it comes down to whether the damage is outside the sealed optical section or inside it.
Usually repairable
- Broken mounting tabs — the most common “write-off” that isn’t one. The lamp is perfectly good; the plastic ear that locates it is snapped. Rebuilt properly, the lamp mounts solidly and holds its aim.
- A cracked outer lens — the clear cover can be replaced on its own. This is the repair that saves owners the most money, and the one almost nobody knows exists.
- A failed seal — cleaned, dried and resealed before water ever reaches the electronics. Caught early this is a fraction of a housing.
- Hazed, yellowed lenses — restoration with a proper sealed UV coating brings back most of the lost output, and it is one of the cheapest safety improvements on the car.
- External electronics — ballasts, igniters, leveling motors and wiring that sit outside the sealed section.
- Aim that has drifted — a lamp lighting the trees or ten feet of tarmac often just needs setting.
Usually replacement
- Cracked or crazed internal reflectors and projectors — nothing to be done once the optics themselves are damaged.
- Dead LED boards inside a sealed unit — no serviceable path in on most designs.
- Long-term water damage — corroded connectors and a failed internal module.
- Structural damage to the housing body — a lamp that can no longer be located accurately will never aim correctly, however good it looks.
What you should expect from any shop is that they look before they quote. We will tell you which side of that line your lamp falls on, in writing, with the price either way — and if the honest answer is that the housing has to be replaced, you will hear that too rather than paying for a repair that was never going to hold.
What we did on this car: a new lens, not a new headlight
The crack on the Giulia ran through the outer lens — the clear polycarbonate cover. Everything behind it was untouched: projectors straight, LED boards working, leveling motor fine, no water had got in yet. Replacing the whole assembly would have meant throwing away several hundred dollars’ worth of perfectly good electronics because the cheapest part of the lamp was broken.
So the lens came off and a new one went on. Done properly, the job goes like this:
- The lamp comes out of the car. You cannot do this in place, and the bumper and fender work on this car had to happen anyway.
- The factory seal is softened and the lens separated from the housing. Manufacturers bond these with butyl sealant, which releases with controlled heat and comes back apart without damaging the housing flange.
- Everything inside is inspected and cleaned while it is open — reflectors, projectors, boards, connectors. This is the moment to find anything the crack let in.
- The new lens is bonded in with fresh sealant and clamped while it sets. Get this wrong and you have built yourself a condensation problem for next winter, which is precisely why this is not a driveway job.
- The lamp is refitted and the beam reset on both axes against a target.
The result is a lamp that is optically and electrically the one that left the factory, with a new clear cover and a fresh seal. The saving over a replacement assembly is substantial — which is the entire point of asking the question before signing off an estimate.
If it does need replacing: OE, OE-equivalent, or the cheap one online
When replacement is genuinely the answer, the price gap between a genuine Alfa Romeo assembly and a no-name copy is wide enough to be tempting. It is worth knowing what the gap buys.
- Fit and alignment — headlamps set the panel gaps across the whole front of the car. A copy sitting two millimetres proud is visible forever, on a car whose face people actually look at.
- Beam pattern — the reason the good ones cost what they do. A poor projector throws a fuzzy, scattered pattern that dazzles oncoming drivers and lights the road worse than the lamp you replaced.
- Matching signature — the DRL and indicator look has to match the other side. Colour-temperature and shape differences between an OE lamp and a copy are obvious at night.
- Electronics that speak the right language — CAN-controlled lamps the car does not fully recognise can throw persistent faults or refuse features like adaptive beam.

The part nobody mentions: the lamp has to be set up afterwards
This applies whether the lamp was repaired and refitted or replaced outright. On a car with xenon or LED headlamps, three things follow:
- Aim. Any headlamp that has been out of the car needs its beam set on the vertical and horizontal — measured against a target, not eyeballed against a garage wall. It is also an inspection item.
- Leveling calibration. These cars self-level their headlamps using ride-height sensors. If a lamp, a sensor or suspension components have been disturbed, the system needs its zero point re-taught or the beam sits permanently wrong.
- Module recognition and fault clearing. On adaptive units the car has to see and accept the lamp. Where the assembly carries its own control module, that is a programming and coding job, and until it is done you keep a light on the dash.
This is where cheap headlight jobs come unstuck — the lamp goes back in, the aim is never set, the fault never clears, and the owner concludes the work was no good. Scan-tool work on these cars is electrical diagnostics, not guesswork; the same discipline we bring to any European car.
